Team debrief guide

  1. Share your scores before revealing Primary/Secondary labels — let the numbers speak first.
  2. Name the gaps. Which function has the lowest total coverage? That is your recruitment priority.
  3. Check for over-concentration. If three people share the same Primary C, who is covering the others?
  4. Ask for outside input. Invite one or two trusted people outside the team to affirm or challenge each person’s self-reading.
  5. Identify your Coaches. Who outside the team can strengthen which function — and are they genuinely external, or have they become a hidden decision-maker?
  6. Revisit each season. Primary/Secondary C can shift as the movement moves through different TRUST stages. Reassess when you enter a new phase.
